Starting English school--need help with placement test

My friend and I are starting an English school in Nicaragua, but we're having trouble with the placement test. We're using the World Link series which has a placement exam on the instructors' site. Unfortunately, we've found that the grammar section alone does not accurately place students in classes, and the grammar/listening/speaking/writing test would take about two hours to complete. We're currently trying to edit the series' placement test to fit our needs. Does anyone have any advice?
